An explanation quite often given at Birmingham New Street as to why yet another XC is cancelled. 'This train is cancelled due to too many trains needing repairs at the same time'.
Is this a problem of clapped out stock, staff off due to Covid , shortage of parts or what ?

Normally its some sort of knock on impact. Confusingly (but technically correctly) the core reason would be a train needing repairs, which may have meant that crew would have been impacted and a myriad of other things, especially if a train is taken out of service mid-journey.

it could be any, all, some or none of those.

At the moment there is a shortage of 170 units available for service, so at least 1 diagram has been cancelled.

Don't forget it's annual leave time as well. Lots of staff off on holidays can create a backlog of maintenance. Throw the pingdemic in the mix and we're in a perfect storm for workforce shortages and delayed maintenance.
